We engaged Vantik for the Metrics Clarity Review after a period of significant business growth. We had accumulated a lot of reporting — weekly, monthly, department-level — and none of us could say with confidence what actually mattered. The output was a short document with seven measures and clear reasons for each. It sounds simple, but it was not something we had managed to produce internally in three years of trying.
The KPI Framework engagement changed how our management meetings run. Before, we would spend the first twenty minutes debating whether the numbers on the screen were correct. Now those debates happen much less often because each measure has a definition document. The workshop with the team was the most useful part — it forced us to agree on what each number actually meant, which turned out to be a more contentious conversation than expected.
We have been on the retainer for four months now and the value is in the regularity. Having a scheduled session each month where someone asks questions about what the numbers are showing — and is not emotionally invested in the answers — is useful in a way that is hard to quantify but easy to feel. Rizal has pushed back on a couple of things we were comfortable with, and both times he was right.
I was sceptical going in. We are a small business and I was not sure a formal KPI framework was something we needed. What changed my mind was the Clarity Review — it was a reasonable price for a two-week piece of work, and by the end of it I had a clear picture of what we were missing. We moved to the full framework engagement two months later.
Practical is the word I would use. The dashboard design they delivered was not visually exciting — it was plain and clear, which is what we asked for. Everything is labelled, the data sources are noted, and the person who has to update it every Monday does not need to call anyone for help. That was the brief, and they delivered it exactly.
What I appreciated most was that they were direct about what they could and could not do for us. During the initial conversation, they said the retainer would probably not suit our stage and suggested starting with the Clarity Review instead. That kind of honesty is not common. We did the review, it was exactly as described, and I came away with a clear picture of where to focus.

Case Study 01
A growing trading firm in Shah Alam
The situation
A trading business with eleven staff had accumulated reporting from three different departments — none of which used the same format or tracked the same periods. Leadership were spending two hours before each board meeting reconciling figures.
What Vantik did
Over five weeks, we mapped all existing reporting, identified the measures that actually informed decisions, and defined nine indicators with full documentation. A single dashboard layout was designed for the finance team to maintain weekly in the tools they already used.
What changed
Pre-board reporting time reduced from two hours to approximately twenty minutes. All nine measures are updated weekly by one person without advisory support. The director described it as "the most useful RM 2,900 we have spent in the last two years."

A professional services firm in Kuala Lumpur
The situation
A 30-person firm providing B2B services had a long list of KPIs inherited from a consultant three years earlier. Most were not tracked consistently. Management was not sure which ones still reflected the business.
What Vantik did
The Clarity Review identified six measures worth retaining from a list of twenty-two. After the review, the firm moved to the Advisory Retainer to maintain those measures through a period of leadership change over five months.
What changed
Reporting overhead reduced considerably. The retainer sessions provided continuity during a period when the incoming director needed time to understand what the numbers were saying. The framework remained intact through the transition.

A retail operation in the Klang Valley
The situation
A retail business with four outlets tracked almost nothing formally. The owner knew the business by feel but recognised that as the business grew, personal oversight of every location was no longer practical.
What Vantik did
The Clarity Review defined five measures that could be tracked at store level without significant administrative overhead — all derived from data the outlets already captured. The measures note included guidance on what to watch and when to act.
What changed
The owner now receives a short weekly summary from each location using the five measures. A performance issue at one outlet became visible within the first month of tracking — something that had been present for some time but invisible without a consistent reference point.
